Burnout gets talked about as if it were a personal weakness, a failure of resilience in the individual. In a high-pressure kitchen it is usually nothing of the sort. It is the predictable result of too much load carried by too few people for too long, and it responds to changes in that load far more reliably than to any amount of encouragement to toughen up. Treated as a design problem rather than a character one, it becomes something an operator can actually reduce.
The national picture shows how far the pressure has climbed. The Health and Safety Executive recorded 964,000 workers suffering work-related stress, depression or anxiety in 2024/25, up from 776,000 the year before, with 409,000 of those brand-new cases. Together they cost 22.1 million working days, around 62 per cent of all days lost to work-related ill health, and the average absence ran to nearly 23 days per case. This is not a fringe issue; it is now the single largest cause of work-related absence in the country.
Kitchens concentrate several of the recognised drivers at once: high demand, long and unsocial hours, low control over the pace of service, and the physical grind of heat and standing. When a team is also short-staffed, each of those dials turns up together. The good news buried in that is that they are all things a manager can adjust, which is where reducing burnout actually begins.
Where the pressure comes from
The Health and Safety Executive's Management Standards give a useful map of the six areas that drive work-related stress: demands, control, support, relationships, role and change. Most kitchen burnout traces back to the first three. Demands run too high when a section is permanently under-resourced; control runs too low when staff have no say over rotas or pace; support runs thin when managers are themselves too stretched to notice a struggling colleague. Reducing demands is usually the biggest lever, and it is mostly about resourcing and workflow rather than heroics. Giving people some control helps too: predictable schedules published in advance, a real say in swaps, and protected breaks return a sense of agency that relentless last-minute change strips away. The physical environment sits underneath all of this and rarely gets counted. Heat is a genuine physiological stressor, not just a discomfort, and a kitchen that runs too hot pushes an already loaded team closer to the edge. Managing temperature and air quality, largely through effective extraction and make-up air, lowers the physical demand of every shift, which is why the environment belongs in any serious conversation about burnout rather than being treated as a separate maintenance matter.
Cover is a burnout control
Nothing accelerates burnout like running a kitchen a person or two short, because the missing hours do not vanish, they land on whoever is left.
