The kitchen looked spotless - and the real hygiene failure was sitting out of sight in the extract ductwork above. Here is the risk nobody thinks to inspect, and how to close it.
The kitchen looked spotless. The floors gleamed, the stainless shone, the team ran a tight ship - and the hygiene failure that eventually cost a fortune was sitting several feet above their heads, out of sight and out of mind.
Almost every serious problem we are called to started the same way: not with something anyone could see, but with something nobody thought to look at. A commercial kitchen is judged on what is visible. Wiped surfaces, clean hands, tidy prep areas, a good sticker in the window. Those things matter, and rightly so. But the extract system that pulls heat, smoke and airborne fat out of your kitchen is quietly collecting the residue of every service, and it does not announce itself until it has become a genuine risk. By then it is rarely a quick fix.
This is the failure that catches out careful, professional operators - people who would never dream of cutting a corner on the things they can see. The grease inside your ductwork is the part of hygiene you cannot inspect from the floor, and it is precisely the part your insurer, your fire risk assessor and, increasingly, your enforcing officer will ask about first.
Why the numbers are so small
Those figures look tiny, and that is the point. Grease-laden extract ductwork is one of the largest concentrated fire loads in any commercial kitchen, and it burns hot and fast once alight. The Building Engineering Services Association's TR19® Grease specification - the document your insurer and fire risk assessor expect cleaning to be measured against - sets a mean average of 200 microns as the level your system should not exceed between cleans, with anything reaching 500 microns or more flagged for immediate attention. After a clean, the remaining deposit must average under 50 microns across the ductwork. To put that in human terms, 200 microns is roughly half the thickness of a business card, and 50 microns is about half the width of a human hair.
Deposits are measured with a wet film thickness test or a deposit thickness test, taken at points along the run rather than guessed at from the fan housing. That is the difference between a system that has been genuinely cleaned and one that has simply had its accessible surfaces wiped. The grease that matters most is usually the grease furthest from view.
The reason this failure is so common is that everything about a kitchen's daily rhythm points attention downward and outward, never upward and inward. Your team cleans what they touch and what customers might see. Environmental Health Officers arrive unannounced, work through the Food Hygiene Rating Scheme criteria and issue the familiar zero-to-five sticker - and while structural cleanliness is part of that assessment, the interior of a sealed extract duct is not something anyone lifts a panel to check during a routine visit. So a system can quietly drift past 200 microns, past 500, and still sit above a kitchen that scores well and feels clean.
The build-up is invisible for a second reason too: it is gradual. Grease does not arrive in a crisis. It accumulates a few microns per service, thickening in the horizontal runs, the bends and the fan where airflow slows and vapour condenses. Nothing looks different from one week to the next. Then one busy night a flare-up on the range finds a ready fuel path, and a fire that should have stayed at the cooking line travels through the ducting into the roof space. More than seven in ten commercial kitchen fires start in the extract system, and the ones that spread furthest are almost always the ones where the ductwork had never been properly cleaned.
There is a financial version of the same ambush. Most commercial policies now require evidence of extract cleaning carried out to TR19® Grease. If a fire spreads through neglected ductwork and you cannot produce a valid, dated post-clean report, the claim can be reduced or refused outright. The failure that nobody saw coming is rarely just the fire - it is discovering, on the worst possible day, that the cost lands entirely on you.
The good news is that this is one of the most controllable risks you carry, because the standard is clear and the evidence is straightforward to keep. Under the Regulatory Reform (Fire Safety) Order 2005 you already have a duty, as the responsible person, to assess and control fire hazards on the premises - and grease-laden ductwork is a known hazard you cannot honestly leave out of that assessment. Treating it properly is not an extra burden so much as closing a gap that was always there.
In practice, that means three things. First, clean to the right frequency for how hard your kitchen works: heavy use of twelve to sixteen hours a day points to roughly quarterly cleaning, moderate use of six to twelve hours to around twice a year, with your own grease measurements guiding the interval rather than habit. Second, make sure the work is signed off by someone competent to do it - TR19® Grease expects cleaning to be certified by a technician holding the BESA Grease Hygiene Technician qualification, with the contractor listed on the BESCA Ventilation Hygiene Register. Third, keep the paperwork that proves it: before-and-after photographs of each accessed section, the cleaning method used, and the measured grease readings taken along the run, not just at the hood.
Think of it as the hidden half of the same job you already do well on the surface. The visible side of hygiene - your wiped-down stations, your hand-washing routine and your personal hygiene standards - keeps your food safe and your rating strong. The concealed side keeps the building safe and your insurance valid. Both need proof, and both are far cheaper to maintain than to recover. None of this requires you to become an expert in microns and airflow. It requires a system: a schedule that matches your workload, a certified clean that leaves the ductwork genuinely below the threshold, and a report you can hand to an insurer or officer without hesitation. Do that, and the failure nobody saw coming simply stops being able to reach you.
